The Kraljic matrix is the purchasing portfolio model proposed by Peter Kraljic (Harvard Business Review, 1983) that classifies purchasing categories along two axes: business impact (spend weight and effect on results) and supply risk (supplier scarcity, logistics complexity, technical dependence).
The intersection produces four quadrants — leverage, strategic, non-critical and bottleneck — and each demands a different strategy: negotiate aggressively where you have power, protect relationships where risk is high, and automate where value is low. Without this segmentation, the procurement team treats a US$ 5 million category the same as office supplies.
